From Founder-Led Finance to a Scalable International Finance Function

A multi-entity IT-services and eCommerce business — 50+ employees and contractors across the United States, Europe and Australia — was scaling without the finance infrastructure to see what was actually happening inside it.

The challenge

The organization had grown into a genuine multi-entity structure across three jurisdictions, but its finance function had not grown with it. There was no centralized finance operation, limited visibility into profitability by client, project or business unit, and no consolidated reporting across the legal entities.

International tax and compliance requirements were increasing, cash-flow and working-capital pressure was building, and forecasting for strategic planning was insufficient. Financial decisions still ran through the founder directly, and reporting processes were largely manual with limited automation — a structure that could support a much smaller, single-entity business, but not this one.

What we built

The engagement was finance leadership and finance transformation, not a technology rollout — the sequence mattered as much as the components. Governance and internal controls came first, followed by data and reporting, then planning and control, then process standardization, and only then automation.

On governance and reporting, we built accounting operations, treasury management and a financial control framework, with consolidated IFRS-aligned reporting across entities, intercompany accounting procedures, a transfer-pricing framework, and cross-border financial controls, coordinated with external accountants, auditors and advisors.

On planning and control, we introduced annual budgeting, rolling forecasts, monthly plan-vs-actual analysis, department-level accountability, and project- and client-level profitability reporting, backed by executive dashboards. Treasury and cash management added cash-flow forecasting, working-capital monitoring, payment-approval workflows, treasury controls and international banking relationships.

Automation came last, once governance and reporting could support it: an ERP implementation, financial reporting automation, business-intelligence dashboards, and standardized reporting procedures that reduced manual processes and improved accuracy and consistency.

Key insight

Finance transformation in a growing international business is not primarily a technology project — it is a management-architecture project. The sequence was governance and reporting first, then planning and control, then process standardization, then automation — a scalable management architecture as the outcome, not a side effect.
